The inbox-triage playbook: never miss a lead again

A step-by-step system for taming a busy inbox with AI — so leads get answered fast, the noise gets sorted, and nothing important slips past you.

For most small businesses, the inbox is where leads go to die. A genuine enquiry lands between a supplier invoice and a newsletter, gets half-read on your phone, and by the time you circle back, the customer has booked someone who replied faster. The fix isn’t “check email more.” It’s a little structure, plus AI to do the sorting and drafting.

This playbook sets up a calmer inbox in an afternoon — one where leads rise to the top and routine mail gets out of your way.

  • The ability to make labels or filters (Gmail, Outlook, etc.)
  • An AI assistant like Claude
  • An afternoon

Step 1 — Name your inbox categories

Before any tool, decide what kinds of mail you actually get. For most owners it’s a short list:

  • Leads / new enquiries — the money. Always first.
  • Active customers — questions about jobs in progress.
  • Money — invoices, receipts, bank.
  • Noise — newsletters, promos, notifications.

Four buckets is plenty. The goal is to know, at a glance, what deserves your attention.

Step 2 — Set up a few simple filters

Use your email’s built-in filters to label the easy stuff automatically — receipts, newsletters, and known senders. You’re not trying to automate everything; you’re clearing the obvious noise so the inbox that’s left is mostly things that need a human.

Step 3 — Let AI summarize and draft

This is where an AI assistant saves real time. Once a day, take the enquiries and longer threads and let it do the heavy reading:

You go from a wall of unread mail to a tidy list of “here’s what each one needs, and here’s a draft.”

Step 4 — Surface what’s urgent first

Leads and time-sensitive customer questions get answered first — ideally same day. Everything else can wait for a batch. A simple habit: deal with the “high” pile immediately, then work the rest once or twice a day instead of all day long.

Step 5 — Keep a human check

The assistant drafts; you decide. Read each suggested reply before it goes — tweak the wording, catch anything it misread, and never let it send something sensitive on its own. The point is to remove the reading and drafting load, not your judgment.

Step 6 — Track your response time

One number tells you if it’s working: how fast you reply to a new lead. Going from “sometime tomorrow” to “within the hour” is often the single biggest win in this whole playbook — the fast reply wins the job.
